The Brief

Atelier Mercer is a multi-brand fashion house running four labels out of one warehouse. Their old store ran on a tangle of Magento, three sync apps, and a spreadsheet that nobody trusted.

They needed one storefront, one source of inventory truth, and a checkout that didn't drop conversions on mobile.

Ch. 01

One catalogue, four brands

We modelled the catalogue once in Shopify Plus and used metafields and markets to present each brand as its own world. Same backend, four front doors.

Inventory now flows from a single ERP, so a sale on one brand decrements stock on the others in real time. The reconciliation spreadsheet is gone.

Ch. 02

Headless where it earned its keep

The marketing surfaces — homepage, editorial, lookbooks — moved to Hydrogen for sub-second loads and editorial control. The checkout stayed native Shopify, because nothing ships better than the thing Shopify ships.

Ch. 03

Twelve apps to four

We audited the app stack and consolidated: Klaviyo for lifecycle, Gorgias for support, ReCharge for the subscription line, Stripe for ancillary billing. Eight apps were retired. Monthly app spend dropped 38%.

We finally stopped reconciling stock at midnight. The store does what it was supposed to do all along.
